Changing Flights

I had booked a flight from Orlando FL - one way - to BWI. Flight cost $118 per adult (2). But it was a lay-over flight - which took 6 hours time. Today I found a web only flight (#171) for $153. There are 4 of us traveling together. My friend booked his 2 seats of a change flight - I then treid to book my 2 seats at the same time. He got his 2 seats - but the site refused my change -saying no seats available. Price has now jumped to $195. How can I get the the 2 change seats for $153 that I was trying to book - so we can all (4) fly together ?
